When saved time turns into money.
How I put an honest dollar number on saved time, and when I write zero.
October 2026
Every AI pitch promises hours back. The hours are real. Whether they're money depends on what changes afterwards.
So for each workflow I ask what will actually be different on the books. Maybe a bill goes away, like overtime or a tool you can cancel. Maybe a hire you had planned can wait. Maybe quotes now go out the same day, and more of them close. I choose the one that fits and count it once.
Sometimes the time just spreads out over the day. People breathe, answer an extra email and go home on time. I think that's worth a great deal. In the business case, though, I write it down as zero, and I tell you why.
When I don't know a number, I say so and suggest the quickest way to find it.
Start with one minute.
Six questions about one piece of work. I read every answer myself and write back within a day.
